Ok i have the tools working and all and the munge works but when i play the game(imps) they are black out. only the reqular and the rocket trooper are blacked out. any suggestion on what happened?

sounds like some TGA file for the skin is missing, or else is was saved with RLE compression.

For SWBF TGA files, be sure to save them with RLE compression off.

Ya the reason was like you said,RLE was no unchecked.
